[![Titus Capilnean](https://pub-5247264bd04e4ebeaecbbedb3bebb9f8.r2.dev/static/images/articles/titus-capilnean.jpeg)](https://www.linkedin.com/in/tituscapilnean/) [Titus Capilnean](https://www.linkedin.com/in/tituscapilnean/), Head of Marketing July 11, 2026 Walk the back room at [Drake's Paint](/clients/drakes-paint/index.md) in Medford, Oregon and you will see the whole problem stacked on steel shelving, because a single popular color in a single Benjamin Moore line is not one thing to count, it is a wall of gallons and quarts and fives in deep, medium, and pastel base, in flat and eggshell and satin and semi-gloss, and every one is its own line to reorder when it runs low. That is the paint store inventory paradox in a nutshell: you sell colors, but you stock bases, and the arithmetic between the two is where a lot of independent stores quietly lose an afternoon every week. The math is tameable once your system understands the shape of paint, so here is a how-to whether you count on paper today or fight software that was never built for a tint bench. ## Why one color becomes a dozen SKUs Paint refuses to behave like general retail, where a hammer is just a hammer, because one wall color a customer loves fans out across three dimensions the moment you try to stock it. * **Base multiplies it.** Deep, medium, and pastel bases each carry their own colorant load, so the color your customer names is really several different starting cans depending on how saturated the finish has to be. * **Sheen multiplies it again.** Flat, eggshell, satin, and semi-gloss are not interchangeable, so a store that keeps a working depth of each is already several times deeper than the color count suggests. * **Size multiplies it a third time.** Quarts, gallons, and fives all move at different speeds, and each is its own thing to count, price, and reorder. Stack those three dimensions across every brand you carry and one color becomes dozens of SKUs on the shelf, which is why paint stores feel the SKU explosion so much harder than the hardware store down the street. ## Counting and reordering without losing a Saturday Most independents inherit one of two bad options here. The first is paper and instinct, where an owner walks the shelves, eyeballs what looks thin, and writes an order that is really a guess dressed up as a count. The second is software that treats each base-sheen-size combination as an unrelated item, so a cycle count turns into a scavenger hunt. Neither scales, and both punish you the same two ways: dead stock in slow sheens that ties up cash, and stockouts in your movers that send a contractor across town while your money sits frozen in a base nobody is buying. The way out is to let the system hold the structure that already lives in your head, so that when a color rolls up its bases, sheens, and sizes as variants of one product, a count becomes a walk instead of a hunt, reorder points live on the variant that moves, and a purchase order writes itself from real depletion instead of a Saturday-morning guess. ## Base stock versus tinted product ### The gallons that never sit as finished stock Here is the twist that trips up general inventory tools: a huge share of what you sell never exists as a finished, countable can until the sale. The tint bench builds it on demand, so the untinted base is the real inventory you hold, and your on-hand has to track that base coming down as colorant goes in, not a shelf of pre-mixed cans that was never there. A system that cannot tell base stock from tinted product drifts out of sync within a week, which is why the tint integration and the inventory count are the same problem wearing two hats, a theme we come back to in our [paint store POS buyer's guide](/insights/best-pos-for-paint-stores/index.md). Stores coming off [Decor Fusion](/switch/decor-fusion/index.md) or an aging [Epicor Eagle](/switch/epicor-eagle/index.md) setup tell us this is the piece they most wanted to stop babysitting, and stores that ran on [QuickBooks POS](/switch/quickbooks-pos/index.md) usually never had a way to model it at all. ### How Rundoo tracks it in the browser, with AI watching the shelves Rundoo is the AI-first POS built only for independent supply stores, and it treats paint the way you actually stock it: bases, sheens, and sizes live as variants under one color so a count is a walk down the aisle rather than a hunt through unrelated line items, and because it runs in a browser you can check your on-hand from home, your phone, or a second location without installing a thing. The [Web App and POS](/product/pos-web-app/index.md) keeps the tint bench and the inventory in one system, so the base deducts as the formula dispenses and your counts stay true. On top of that sits [Dooey](/product/save-time-effort-with-ai/index.md), which turns a mountain of paint SKUs into a heads-up display, flagging slow movers before they go stale, watching reorder points on your movers, and helping you write the vendor order from real depletion instead of a hunch. Across stores that switched, we measured an average of 17% first-year revenue growth, a 25% reduction in accounts receivable, and a 2% improvement in gross margin, and the method and honest caveats behind those numbers live in [our ROI analysis](/insights/roi-of-switching/index.md). Whether you order through [Benjamin Moore](/partners/benjamin-moore/index.md), buy through [AllPro](/partners/allpro/index.md), or stock [Pitts Paints](/partners/pitts-paints/index.md), catalog and ordering live in the same place as your inventory, and stores like [Hollister Paint](/clients/hollister-paint/index.md) in Hollister, California and [Yes Paint](/clients/yes-paint/index.md) up in Anchorage run the whole base-sheen-size grid this way rather than on a clipboard. The full counter-to-bench workflow is on our [paint store POS](/industries/paint/index.md) page. However you decide, judge inventory software the way you would judge a coat of paint, because the prep determines the finish, and put every vendor through the questions below before you sign anything. Bring us your deepest base, your slowest sheen, and the shelf that always runs out on a Friday, and we will demo Rundoo against your own inventory at your own pace, so you can watch the SKU explosion fold back into something you can manage. Paint is complicated enough at the bench without your software adding coats. Yes. When every base-sheen-size combination lives as a separate unrelated item, a cycle count turns into a scavenger hunt and every reorder is a guess. When bases, sheens, and sizes roll up as variants under one color, a count becomes a walk down the aisle, reorder points live on the variant that moves, and a purchase order writes itself from real depletion. Does tinting deduct base stock from inventory automatically? It should, because a huge share of what a paint store sells never exists as a finished can until the sale. The untinted base is the real inventory, so the system has to draw it down as the formula dispenses. Rundoo keeps tinting and inventory in one system, so the base deducts automatically and nobody re-keys the sale to keep the count honest. Can reorder points and low-stock alerts live on the individual variant? They need to, because quarts, gallons, and fives move at different speeds, and so do sheens. Rundoo puts reorder points and low-stock alerts on the exact variant that moves, which keeps your movers on the shelf without freezing cash in the slow ones. How do I find slow movers and dead stock in paint inventory? Your system should flag them before you go hunting. [Dooey](/product/save-time-effort-with-ai/index.md) watches the shelves for you, flagging slow movers before they go stale and surfacing the dead stock that ties up cash, so the conversation starts with a list instead of a walk through the back room. Can I check paint inventory from my phone or from home? With a browser-based system, yes. Rundoo runs in the browser, so you can count, check on-hand, and write vendor orders from a phone, a laptop at home, or a second location without installing anything or being tied to one machine in the back office. ## Find out what Rundoo can do for your business Learn how Rundoo can help you save time, money and hassle running your business.
